PI Planning is the heartbeat of SAFe. When it works, teams leave aligned, energized, and clear on what's ahead. When it doesn't, you feel it immediately—and the effects ripple through the entire Program Increment.

Here are five warning signs that your PI Planning needs attention:

1. Teams Are Committing to Work They Don't Understand

If teams are loading up their backlogs without asking hard questions, something's wrong. Healthy PI Planning involves pushback, clarification, and negotiation. Silence isn't alignment—it's disengagement.

2. Dependencies Aren't Being Surfaced Until Day Two

The program board should light up with dependency threads on Day One. If teams wait until the confidence vote to raise concerns, you've lost the window to address them properly.

3. The Same Risks Appear Every PI

Risk identification should evolve. If you're seeing "unclear requirements" or "resource constraints" every single quarter, those aren't risks—they're systemic problems being ignored.

4. Business Owners Check Out After the Vision Presentation

Business Owner engagement throughout both days is critical. If they disappear after presenting the vision, teams lose access to real-time prioritization decisions.

A room full of 4s and 5s without honest discussion isn't confidence—it's compliance. True confidence comes from teams who feel heard and have had their concerns addressed.
